From Ideas to Portfolio Decisions
Building a cross-functional intake, discovery, and prioritization model for Airstage Cloud.
The challenge
Potential features, improvements, and initiatives competed for finite Engineering capacity. Ideas could reach Engineering with competing priorities, without a shared view of feasibility, dependencies, timing, capability, or existing commitments.
The operating model
The goal was to keep ideation open without turning every idea into an engineering commitment. Promising initiatives received a champion, who developed business and product context, engaged stakeholders, and worked with technical partners on a high-level assessment.
Engineering and Architecture contributed feasibility, approximate effort, skills, know-how, dependencies, and capacity context before roadmap commitment. Cross-functional evaluation then considered customer and market value, timing, strategic fit, organizational readiness, and opportunity cost.
Why the separation mattered
Roadmap approval answered whether the organization should pursue an initiative and approximately when. Detailed project planning began only after that decision, when a squad and the required Product, Engineering, Design, and Quality capabilities could be aligned.
My role and value
I helped establish and operate the system connecting initiative demand, cross-functional evaluation, portfolio planning, capacity, and engineering execution. It created a shared path from ideas to portfolio decisions, supported more deliberate quarterly planning, and kept the annual roadmap directional and revisable as conditions changed.
